0:00The constraint that you guys are dealing with is the same one. Gosh, sometimes I feel like I've told the same stories and I forget who I've told them to. So, um, it's a cleaning business. So, it's just residential cleaning versus window cleaning, but the same idea. So, getting customers is not hard in this business. Keeping customers isn't hard either. Delivering for customers, which is the talent side, is the hard part, right? And so, the best cleaning model that I've seen that has worked well is basically one is you want to show career path for them. This is me telling you to be creative on this, but like I saw a nail salon girl. We really liked her her chain. Um, and the thing that she was able to do is that she had like eight like levels of being a nail salon girl and she's like, I take girls who dropped out of high school and can't read and I can get them to like 70,000 a year, which I thought was really cool. And so, um, the big thing was is that you just alternate title and pay in terms of the movement of how they move up. So it's like four and four basically in terms of the movements. Um and so to move up each time they have to develop new skills. So they kind of unlock it. So it gives them this huge trajectory. By the end they never want to leave cuz they've gotten all these micro wins. They're getting paid more. And so one the 40% if you stuck with percentages I'd be like let's work up to that. We start you here and you can earn that. you like you unlock unlock 5% at a time or something like that and you do it if you keep all your customers you know I mean like you could put some quotas around that. So that's one. The other the other model that I liked a lot was this was an entirely centralized model. They did all the sales and what they did was they um they told they they pay people per clean a flat amount and they would try and get whatever they could get over the phone.
1:41Um, and then that meant that the people worked way faster because they were like trying to get paid for a clean, but the deal was if you [ __ ] up to clean, you got to do it again. So if the customer calls back, then you got to clean again for free. And so so all of a sudden it's like they made more money because they were getting paid whatever 200 bucks to clean. They told the guys they pay him 50 bucks to clean. And but the guys were like, "Well, [ __ ] I they all of a sudden they tripled output for the team cuz they were like like [ __ ] cuz it's just like UPS and FedEx. Like if you have a simple task that doesn't take a tremendous amount of skill and this isn't an insult. It's just not like computer programming, you know what I mean? Um Alpha can hugely uh improve if you incentivize the right way. So I like the fact that you're thinking the revshare thing, but they're not involved in the sales. But the way that they make you more money is that they do more windows at the quality standard. And just to be clear, this will be a 1.0 you know model and then you're going to have to do this a little bit but that's just business. You make the change then you can retroactively what's this side is bigger than that side if it works better at the very onset though if you were going to do nothing just make the rev share tiered that way like you're cuz people it's the survivorship bias as soon as you say the most someone can make they immediately assume that's what they're going to make and they'll just work I mean think about network marketing think about investment banking like all these great insurance sales like people will work years if they know that one point they could make that and so just give them that and then you can pay significantly less. And then your blended rate might be 28.
